2. Your Email Sequence Doesn't Actually Move the Conversation Forward
You send email one. They don't reply. You send email two. Same template, different subject line. You send email three through five. Gradually getting more generic and desperate.
Here's what should actually happen:
Email one: You make a specific observation about their business. You ask a real question.
Hi [Name], Saw you brought on [new hire] last month - congrats on the growth. One question - with [X team size now], how are you handling [specific pain you solve for]? Most teams at your stage end up doing it manually or cobbling together 3 different tools. Just curious how you're approaching it. [Your name]
Email two (if no reply in 3-4 days): You add new information. You're not repeating yourself - you're introducing a new reason to engage.
Hey [Name], Quick follow-up. I work with [specific company type] on [specific outcome]. Most of them start losing 10-15 hours per week on [X process] before they fix it. Worth a quick call? [Your name]
Email three and beyond: You either stop, or you change the angle completely. Maybe you share a relevant case study, or ask if there's a better time to reach out.
The sequence should feel like a conversation getting slightly warmer each time - not the same pitch repeated five different ways. Most broken sequences are just variations of "hey, want to buy my thing?"
3. You Don't Actually Know What a Lead Even Looks Like
This one's sneakier. You send 1000 emails. You get 30 replies. But none of them convert. You count those 30 as "leads," but they're just people who replied to your email.
A lead isn't a reply. A lead is someone with a specific problem, a budget to fix it, a timeline, and the authority to say yes. A reply is just - a reply.
When someone replies to your cold email, your job isn't to immediately pitch them. Your job is to figure out if they actually qualify. That means asking questions like:
- Are they even responsible for this? Or are they just replying to be nice?
- Do they actually have budget available right now? Or is this "something we might do in 2026"?
- Is there a real timeline? Or are they just interested in theory?
If you're counting "replied to my email" as "lead generated," you're looking at a 0% conversion rate and not realizing it.
How to Diagnose Which One Is Actually Breaking Your Campaign
Send 50 emails to your best-fit prospects this week. Not your entire list - 50 to people you manually verified are actually qualified.
Track what happens:
- If you get fewer than 3-5 replies, your targeting is broken. Fix the list.
- If you get 5+ replies but fewer than 1-2 actual conversations that move toward a call, your sequence and follow-up is broken. Rewrite it.
- If you get conversations but none qualify, you don't have a lead generation problem - you have a lead quality problem. Look at your qualification questions.
Most teams never do this diagnostic work. They just turn up the volume and hope something sticks. That's why nothing sticks.
The Part Most People Get Wrong
You'll read this and think "okay, I need better copy." That's not it. You'll think "I need better targeting tools." Also not it.
