You've set up your Instantly account. You've loaded your prospects. You hit the send button. And nothing happens - or worse, emails trickle out at a glacial pace while your campaign sits there doing nothing.

This is one of the most common problems we see with Instantly, and it's almost never actually Instantly's fault. The platform isn't broken. You're hitting a wall that 90% of people don't understand how to diagnose.

Let's walk through the real reasons your emails aren't sending and how to fix each one.

Your Email Account Isn't Warmed Up

This is the biggest culprit. If you're using a fresh email account - even if it's from a real domain you own - Gmail and Microsoft will throttle or block your emails immediately.

New accounts have a sending reputation of zero. Both Gmail and Microsoft treat new accounts with suspicion. They'll start rejecting emails after you hit 50-100 sends in the first day, regardless of list quality.

The fix: You need to warm up your email account before running cold email campaigns. This means sending legitimate emails from that address for 7-14 days first - replies to existing clients, internal emails, anything that builds trust with the email provider.

If you're starting from scratch, add 5-10 warm-up sends on day 1, then increase by 5-10 each day until you hit 50+ per day. Only after 7-10 days of this pattern should you start your cold email campaign. Some people use email warmup tools to automate this, but honestly, actual human emails work better.

You're Using Gmail or Outlook Without Proper Infrastructure

Here's what most people don't know: Gmail and Outlook have hard limits on cold email volume. Gmail caps you at around 500 emails per day after a warmup period. Outlook is even stricter - 300-400 per day.

These aren't settings you can change. They're built into the service to prevent spam. If you're trying to send 1,000 emails per day on a Gmail account, Instantly will queue them, but Gmail will reject most of them silently.

The real solution is setting up dedicated sending infrastructure - meaning custom domain SMTP servers. This gives you actual sending limits (usually 10,000+ per day) and better deliverability.

If you're not ready for that yet, you need multiple Gmail accounts. If you want to send 2,000 emails per day across a campaign, you need 4-5 warmed Gmail accounts rotating sends. Instantly can do this - it's a settings toggle - but you need to set it up correctly and warm each account separately.

Your Domain Has Reputation Problems

Even if your email account is warmed up, your domain itself might be blacklisted or have a poor sending history.

Instantly's Connection to Your Email Account Is Broken

This is rarer, but it happens. Instantly connects to your Gmail or Outlook account via API. Sometimes that connection drops, and Instantly can't actually send through your account anymore.

You'll see emails sitting in "sending" status forever, or they'll show as sent but never actually leave your account.

The fix: Disconnect and reconnect your email account in Instantly. Go to Account Settings, find Connected Accounts, remove your email, and re-authenticate. This usually takes 2 minutes and fixes the problem immediately.

You're Hitting Instantly's Own Rate Limits

Instantly has built-in throttling to prevent you from tanking your sender reputation. Their default settings send emails with some spacing between them, which is good - but if you've customized this incorrectly, it can slow things down dramatically.

In Instantly, go to your campaign settings and check the "Sending Speed" settings. If you've set it to "Slow" mode, Instantly will space sends out over hours or days.

For standard cold email, "Normal" or "Fast" mode is fine after warmup. The platform won't send faster than your email account allows anyway. If it says sending speed but no emails are going out, that's usually symptom of one of the issues above, not the sending speed setting itself.

Your List Has Bad Data

If all your emails are bouncing with "address not found" errors, your list is the problem, not Instantly.

Run a quick audit: open your campaign and check bounce rates in the analytics. If you're seeing more than 5% bounces, your list quality is poor. If it's 10%+, your list is actively bad.

Instantly will try to send to every address, but when addresses don't exist, they get bounced. This counts against your sender reputation, which makes future emails more likely to land in spam or get rejected.

The real issue is usually upstream - your list building process is pulling bad data. Check your sources. Are you buying lists? Stop. Are you scraping emails without validating them? Validate with a tool like RocketReach or Clearbit before uploading to Instantly.

The Diagnosis Framework

If you're stuck right now, use this order to troubleshoot:

  1. Check Instantly's campaign dashboard. Are emails showing as "sent" or stuck in "sending"? Stuck = account connection issue. Go reconnect your email.
  2. Check Gmail/Outlook directly. Log into your email account. Are the emails actually there in Sent? If not, they never left the platform - warmup or infrastructure problem.
  3. Check your bounce rate in Instantly. Over 5%? Your list is bad. Under 5%? Delivery problem. Check mxtoolbox for blacklist status.
  4. Check your email account age and warmup. How old is this account? Have you sent legitimate emails from it before? If it's brand new, you need 7-10 days of warmup first.

Follow that sequence and you'll find your bottleneck.
