You've decided to use Instantly for cold email. Good choice - it's a solid platform. But knowing you want to use it and actually getting it set up correctly so it doesn't tank your deliverability are two different things.
Most people integrate Instantly, send a test email, and think they're done. Then their reply rate tanks after 50 emails because they skipped critical setup steps. This guide walks you through the exact integration process so you don't waste weeks troubleshooting.
Step 1: Connect Your Email Accounts (The Right Way)
Instantly works by connecting your actual email accounts. This is different from platforms that send "on your behalf" - Instantly uses your real Gmail or Outlook accounts to send, which is why deliverability is better when you set it up properly.
Here's what to do:
- Create dedicated email accounts for cold email. Don't use your main business email. Set up new Gmail or Outlook accounts specifically for outreach. This protects your primary inbox and domain reputation.
- Let these accounts sit for 3-5 days after creation before connecting to Instantly. New accounts have zero sending history - email providers treat them with suspicion. Waiting a few days and sending a few manual emails to yourself helps establish baseline trust.
- In Instantly, go to Settings - Email Accounts and add your accounts one at a time. Use app passwords (not your main password) for security.
- Enable IMAP and SMTP in your email settings before connecting. Instantly needs these protocols to send and receive.
If you're using a custom domain, the setup is slightly different. Make sure your DNS records are properly configured before connecting - incorrect SPF, DKIM, or DMARC records will kill your deliverability before you even send your first email. We've covered this in detail in our Cold Email Infrastructure Setup Guide.
Step 2: Configure Your Sending Limits
This is where most people mess up. They think "I have an email account, I can send 500 emails a day." Wrong. Gmail will flag you as spam and kill your account if you escalate too fast.
Use these actual limits:
- Day 1-7: Send 20-30 emails per day maximum. Your account has zero history.
- Day 8-14: Increase to 50-75 emails per day.
- Day 15-30: Move to 100-150 emails per day.
- Day 30+: You can hit 200-300 per day safely if deliverability metrics look good.
In Instantly, set these limits in your campaign settings under "Daily Sending Limit" and "Emails Per Hour." Space out your sends - 50 emails spread across 6-8 hours looks way better than 50 emails in 1 hour.
Also: stagger your account warmup. If you're setting up 5 new email accounts, don't connect them all on day one. Connect one account on day one, another on day three, etc. This prevents a pattern that looks artificial.
Step 3: Set Up Reply Handling and Integrations
Instantly can automatically reply to interested prospects, but you need to configure this before you start sending. Otherwise you'll get replies you can't track.
In the Instantly dashboard:
- Go to Integrations and connect your CRM (Pipedrive, HubSpot, Salesforce, etc). This logs replies automatically so you don't lose deals in your inbox.
- Set up follow-up sequences. Most cold email needs 3-5 touches. Instantly lets you define when follow-ups send - typically day 3, day 7, and day 10.
- Configure reply detection rules. Tell Instantly how to classify replies (interested, not interested, meeting booked, etc). This keeps your data clean.
Pro tip: Instantly's reply handling isn't perfect. If you're serious about cold email at scale, use a separate system for reply management. The platform is solid at sending and tracking opens/clicks, but human review of actual conversations still beats automation here.
Step 4: Build Your First Campaign
Now you're ready to send. Here's the structure that actually works:
Campaign 1 (Initial Email)
Subject line - keep it under 50 characters and reference something specific about their business:
Quick question about your [specific thing you noticed]
Body - short, problem-focused, no pitch:
Hi [Name], Saw you recently [specific action - launched product, posted about X, hired someone]. We work with [similar company type] to [specific outcome - reduce churn by 23%, cut onboarding time]. Worth a quick conversation? [Your name]
This email is 4 sentences and has one ask. Don't oversell. Your goal is a reply, not a close.
Campaign 2 (Follow-up 1 - Day 3)
Send a short follow-up if no reply. Change the subject line:
Following up on my last email
Body:
Hey [Name], Just want to make sure my last message didn't get buried. We help [business type] cut [specific metric]. If it's not relevant, no worries - just let me know and I'll stop emailing. [Your name]
Campaign 3 (Follow-up 2 - Day 10)
Final touch. Keep it humble:
One more thing
Body:
Hey [Name], Last attempt - I think what we do could genuinely help [their business type]. If you're interested, let me know. If not, I'll leave you alone. [Your name]
Most people give up after one email. Your reply rate will roughly 3x by adding follow-ups. Benchmark: 2-4% reply rate on initial, 0.5-1.5% on first follow-up, 0.3-0.8% on second follow-up.
Step 5: Monitor Deliverability and Adjust
After your first 100 emails, check your metrics in Instantly:
- Open rate - should be 25-40% if your list is decent
- Click rate - should be 2-5%
- Bounce rate - should stay under 3%
- Spam complaint rate - anything over 0.1% is bad
If bounces are high, your list quality is bad. Clean your list before scaling. If opens are low, your emails might look spammy - check for too many links, images, or all-caps text.
Instantly has built-in deliverability tools. Use them. Check your spam folder weekly. If emails are consistently landing in spam, pause and audit your domain's sender reputation before continuing.
The Gap Between Setup and Actual Results
Getting Instantly configured takes 2-3 hours if you follow this guide. Getting it running at scale - with proper list sourcing, copywriting, reply management, and campaign optimization - takes way longer. Most agencies spend 4-6 weeks dialing in reply rates above 5% and actually booking meetings.
If you want Instantly configured and running with clean infrastructure from day one, plus someone managing campaigns and handling replies so you're not manually following up with every prospect, that's where outsourcing makes sense. BEC Growth handles the entire Instantly setup and runs your campaigns end-to-end - list sourcing, copy, sending, reply management, and appointment setting. You focus on closing deals.
