You land a new client through cold email. Great. They sign a contract. You do the work. Everyone's happy.
But here's what happens next - nothing.
Your client stays on the exact service tier they signed up for. They never hear about the other stuff you offer. Six months later, they're probably using a different vendor for services that could have come from you - services you could have sold them at a higher margin with zero customer acquisition cost.
This is the cold email cross-sell problem. And it's costing agencies and service businesses thousands every month.
Most businesses approach cross-selling like it's an afterthought. Client onboarding happens, they get assigned to a project manager, and that's where the conversation stops. There's no strategy. No intentional process to identify what else they need or when to bring it up.
Or worse - you try to cross-sell too aggressively, too early, and it feels slimy. Your new client thinks you only got them in the door to upsell them.
The reality is different. Done right, cross-selling is just solving more of your client's problems. They want that. But you need a system.
Start before they're even a client. When you're cold emailing prospects, you're already learning about their business. Pay attention during those initial conversations.
If someone's asking about email marketing but they mention their website is a disaster - note that. If they're interested in social media but they don't have a content calendar - note that too.
Build a simple qualification form or questions into your discovery call that uncover adjacent problems. Not to pitch them immediately, but so you know what's relevant to them.
Don't pitch on day one. Don't pitch on day three. That's not cross-selling - that's just being annoying.
Wait for a natural moment - 30 days into the engagement when they've seen results. Or when you've completed the first phase of your main service. Or when a specific problem comes up organically in conversation.
These moments are gifts. Take them.
The framing matters more than most people think.
